All of a sudden, after more than 4 years of working, including this morning, my Quick Steps are now greyed out. If I remove the clear categories and the clear flags functions, they work. Is this something new? If it is, this is stupid!

So, i have these quick steps - sorry have had them for the past 8-10 years - that i use(d) multiple times a day to file away emails.

During daily work one might assign a color label (i. e. Category) to an email well, to visually categorize it. Also, one might add a flag with or without due date. Flagged emails do show on some To-Do list so this is pretty important.

I have a few quick steps that remove flags, clears categories and then moves the document to certain folder. It used to work just fine with emails that had or did not have flags and or did or did not have categories.

Suddenly, I come to work and 7 of 9 quicksteps disabled. So now, if I want to file away an email I have to well by hand, clear the flag (involving an aggravating click on the Ribbon - or right click), clear categories (another aggravating click on the Ribbon - or right click) and only then the quick step becomes enabled again.

I want any filed away email without a flag so it doesn't show on the To-Do list. I also want it without categories so don't appear on search results when I search for Category X.

In the worst scenario, an email with a flag and a category that is 1-2-3-4 clicks and corresponding mouse moves just to enable the button that used to do all that for me in one click (I had the quicksteps on the Ribbon in expanded form so they were shown as independent buttons - now they just remind me of what I used to be able to do).

Quicksteps if I remember properly would only disabled if there was nothing selected but they have been changed to all conditions being present in order to be able to use them which has rendered them plactivally useles - an almosty synonim to manually adding commands to the Ribbon.

This is a horrible regression in functionality. And not a bug but a feature. In my opinion, consequence of fresh project managers implementing changes without analyzing repercusions or performing even basic usability tests as used to be the case in Microsoft what seems ages ago.

It is not a Policy change. I am the Office administrator in fact the GA. I am on Preview channel to precisely be able to preview whatever is coming to the rest of users - not very encouraging.

This has seriously impaired my productivity where I deal with easily 60 emails a day that I until last week I was able to file away in one click once I was done with them. Even though I keep writing "me" "me" on this post, I'm almost certainly not the only user affected by this. Just easier to write - and convey a very justified aggravation.

I seriously doubt this will escalate to whomever had the brilliant idea of enacting this logic so will need to start looking for some other solution.

This has only just occurred for me as of this morning and it is completely ridiculous. I use Quick Steps both in work emails (where I have 112 Quick Steps set up to manage my 4 inboxes and over 300 emails per day) and also in my personal email.
This is quite clearly an upgrade flaw. As other users have noticed - if you select multiple emails, some of the Quick Steps reappear, and if you have a keyboard shortcut set up, these still appear to work - unfortunately, it's near-impossible to set up 112 keyboard shortcuts. I've also noticed in using the keyboard shortcuts, the greyed Quick Steps reappear and then disappear again intermittently.

I really hope this is something that is going to be resolved sooner rather than later!

Hi! I managed to find out a source for a possible bug. My quick action was set to delete flag. If that is kept enabled, then the action is greyed out. Once that is removed, the action works.

What idiot thought that this was a good idea? I already have too many quick steps - the idea of creating 2 sets to account for this "Big Brother" behavior is insane.

You're not alone — and you're right to be frustrated. This is a confirmed bug introduced in a recent Microsoft 365 update (around build 2512/19530 and newer). Hundreds of users are reporting the exact same thing on Microsoft's own Q&A forums.

What changed: Outlook now greys out a Quick Step if it contains an action that it deems "not applicable" to the currently selected email. So if your Quick Step includes Clear Categories or Clear Flags, and the email doesn't already have a category or flag applied, Outlook disables the whole Quick Step — even though the whole point of those actions is to clear them just in case.

This is almost certainly a bug, not an intentional design change — the behavior makes no logical sense for a cleanup workflow.

Workarounds while Microsoft sorts it out:

As you discovered, removing Clear Categories and Clear Flags from the Quick Step restores functionality. Not ideal, but it works.

Some users report the Quick Step stays available if you select multiple emails at once rather than a single one.

If you're on Classic Outlook, you can try rolling back the update temporarily via File > Office Account > Update Options > Disable Updates (and then revert to a prior build if needed — though this takes some effort).

Submit feedback directly to Microsoft at feedbackportal.microsoft.com so they see the volume of complaints — that's the fastest path to a fix.

Microsoft hasn't issued an official fix yet, but given how widespread the reports are, a patch should be coming.

This issue got escalated to the Outlook Team and it should now be mitigated for most SKUs. If you still do not see it working restart Outlook a couple times so it can pick up the change from the service. Workaround: Even though the Quick Step item is greyed out, it is still accessible through keyboard shortcuts. I have a similar filing shortcut that is tied to Ctrl-Shift-1, and that shortcut still calls the Quick Step correctly.

Edit: It also seems that if you select multiple emails, the quick step entry is NOT greyed out.

You can set the keyboard shortcut in the Manage Quick Steps dialog (accessible through the little arrow pointing down & right on the toolbar) and editing the quick step to which you want to add a shortcut. Only Ctrl-Shift-1 through Ctrl-Shift-9 are accessible.

I am on Current channel (not preview) and the issue appeared in the last few days for me, so looks like Microsoft did not get the memo about how disruptive this change is...

I'm having the same problem which just started recently. The "control-shift-1" keyboard shortcut works as a substitute for clicking. Still, Microsoft should fix this so it is no longer greyed out.

I've been having this issue since November and have yet to find a work-around... till now! I set Ctrl-Shift-1 as a short-cut to the Quick Step I use for clearing categories and that worked! I guess I didn't catch this when I read InfoDan's post in December.

Strangely, selecting multiple messages actually disables some quick steps. I created one that does nothing but set the importance to "normal". This functions as expected on a single message, but if I select multiple messages, it is grayed out, even if all of them have importance set to "high". The keyboard shortcut workaround still applies, though.

I'm currently on the Monthly Enterprise Channel, version 2603 Build 19822.20180 CTR, so this problem has dripped down into main production branch. This is really annoying and killing my speed of going trough my mailbox to read and dismiss mails that I no longer need to take action on.

Thank you for providing some workarounds. The "Select Multiple Mail" workaround still works, though it still slows me down considerably since i repeatedly need to find a second mail to dismiss. I've yet to discover if the shortcut will be working for me, but it might after getting used to.

This alteration of functionality is so needless and counterproductive... Quick Steps... right!

Found a workaround that I personally prefer - used Microsoft's PowerToys keyboard manager to remap numpad 1 to control+shit+1 (etc.) for outlook.exe so now I can use one key on the numpad to trigger my most common quick actions in outlook. Honestly I think I'll be sticking with it even after this is fixed.

Your build (Version 2512, Build 19509.20000 Click‑to‑Run) is part of the Office Insider Beta Channel. Beta releases often include preview changes that aren’t documented yet and can introduce behavior like the stricter Quick Step enablement you’re seeing.

Outlook 365 updated from Version 2601 Build 16.0.19628.20214 (where this problem exists) to Version 2512 Build 16.0.19530.20226 today and now my Quick Steps are working again even with the Clear Categories action!
The thing is, Outlook has switched between version 2512 and 2601 all month on me so each time I log in, I never know if my Quick Steps will work!
I am using the workaround of adding Shortcut Keys and since I only mainly have 3 QS that don't work, that works for me too.
I have: Microsoft Outlook for Microsoft 365 MSO 64-bit, Monthly Enterprise Channel

I have various Quicksteps that always include the action “Delete message label Follow Up or similar.” Thanx to "Killian-N", whose contribution led me to the solution.

These have worked well for years with every email, regardless of whether it had a label or not. As of today, these Quicksteps no longer work for emails that do not have a label.

This is problematic because the Quickstep is no longer universally applicable.

My temporary solution was to remove the “Delete Follow Up” action, which makes the Quicksteps available again with a click of the mouse.

Where can I go to request a return to the previous behavior?

This suggests some inexperience in the engineering team, my system was similarly affected today after an MS office update. Hopefully this will be fixed soon as clearly the logic is faulty at present.
