Dear reader,

As everything changes over time, so do we. If you follow our blog you would have noticed, that in time we changed a few things. Also, the Rangers are continuous improving and therefor it is time for our next chapter.

We have changed our name (from Visual Studio ALM Rangers into ALM | DevOps Rangers), we made the community more independent and self-driven.

We have chosen to continue our blog and website on https://www.almdevopsrangers.org. We all loved our time on the MSDN blogsite, but we feel it is time to act a bit more independent.

Thank you all for all your readings on the MSDN blogsite and see you on our https://www.almdevopsrangers.org website.

Kind regards,
Your neighborhood friendly ALM | DevOps Rangers

Introduction

The Kanban Tools extension for VSTS is now available on the marketplace. This is our first public release of the extension and includes the ability to copy to and from a team's Kanban board.

Here is one scenario where you may find this extension to be useful. One team at an organization has spent a lot of time and trial-and-error to get their Kanban board just so. Maybe that team is part of a pilot project, or maybe they are a center of excellence for the organization, or maybe they are just a very passionate team amongst many. Regardless, the board configuration is of value. Perhaps it provides greater productivity or suits the culture particularly well. Perhaps it meets certain company or regulatory requirements. Or, maybe, it just looks like it might be beneficial and worth taking for a spin.

Regardless of the reasons, other teams at that organization want to use the board configuration themselves. Or, perhaps, the organization prefers that a team's board be adopted as a standard across the enterprise. Either way, the Kanban Board Tools extension will let one team easily copy one board configuration to other teams. It can be applied in two directions, too, meaning that one team can apply their board to another team, or another team may copy the board to their own board.

Let's get the extension installed so that you can try it out!

Installation

To install the extension, first sign in to your VSTS tenant, then select Browse Marketplace:

Search for Kanban Board Tools:

And install the extension:

That's it! At this point, you should see the new tool icon when you look at a board. To get there, select 1) Work, 2) Backlogs, 3) Board, and 4) Kanban Tools extension as shown:

Using the Kanban Tools

Once you select the extension icon, a dialog will appear that lets you choose your options:

You have the option to either copy your team's board settings to another team or to copy another team's board settings to your team.

NOTE: This extension makes a couple of important assumptions to keep in mind. First, in order for the copy to work, you must have administrator permissions to the target team project (i.e. the one that will have a new board when you are done). Keep in mind that the target team board will be completely replaced with the new configuration, so be really sure you want to proceed. As a precaution, you can make a 'backup' of the target team's board by creating a temporary team project and copying its original settings there first.

If you wish to copy To another team, you then have the option to choose the destination team:

Next, you can select the work item levels whose boards you would like to copy:

By default, the extension will attempt to connect elements between the old and new boards automatically. The connections are based on item states. In other words, lanes that share the same underlying state as configured when customizing the Kanban board:

Those states will be matched automatically. Sometimes, however, there may be discrepancies, and you can manually set the mappings by toggling the Customize Column Mappings switch. Then, pick the board item level you wish to change, and set the mappings appropriately in the drop-down:

When everything looks good to you, click OK, and the tool will copy the board settings:

The copy operation will apply columns, swim lanes, WIP limits, Doing/Done split columns, and state mappings.

If you need to copy settings From another team instead, everything works in exactly the same way as above but with the source and destination boards reversed:

Now It's Your Turn

Try out the Kanban Board tools for yourself. We hope that it simplifies an otherwise tedious task and brings value to your development efforts. In the true agile sense, we value your candid feedback. Please take a moment to rate the extension and share your thoughts below.

In many enterprises Azure is the strategic public cloud. But it still can have technical or organizational blockers which prevent you from fully profiting from the public cloud. Embracing modern DevOps practices to optimize and simplify the process of creating end user value is much harder if you build on top of legacy processes and hardware. Based on a real life scenario I'm describing in this post how you can use cloud technology to practice at least a bit of DevOps even if your organization is still not ready yet for public cloud.

The scenario

We are talking about a massive eCommerce web application (built with ASP.Net Core) that faces the extra challenge of not being able to leverage public cloud technologies. The development team for this eCommerce platform consists of 30 developers which contribute from two locations (onsite & nearshore). They are sharing an on-prem TFS 2018 with other dev-teams but have their dedicated build server. The application itself runs on Windows behind an IIS webserver.

Beside using latest ASP.Net Core technology this is pretty much the classical way how application are getting developed and deployed. The application is ready to be containerized, but external dependencies do not allow a deployment to a Docker-hosted environment at the moment.

How VSTS & Azure still enable DevOps

As the platform will have a massive user load it is absolutely crucial to test the application under load on a regular base starting already early in the development process. But the initiative of getting a dedicated on-prem environment with (1st) the load-generator agents and (2nd) the application itself to run the load against would probably have died due to complexity on an early stage.

To unlock this situation we have chosen a fully cloud based solution. As a prerequisite all relevant interfaces of the application have been mocked (https://en.wikipedia.org/wiki/Mock_object). Then the application gets deployed to an Azure VM (automated though TFS Release Management) and the cloud-based load-test from VSTS simulate user-load for the application running on the Azure VM. In addition to this Application Insights (https://azure.microsoft.com/en-us/services/application-insights/) is activated only on the application instance running on this Azure VM what provides us dozens of additional metrics while the application is under load.

Continuously more and more important is security testing and especially considering the OWASP (https://www.owasp.org) threats. Executing scans with the ZAP (Zed Attack Proxy, https://github.com/zaproxy/zaproxy/wiki/Downloads) again requires hardware for this proxy-software as well as for triggering the requests.

Extending the scenario from above with a second Azure VM which hosts the proxy and a VSTS build definition which makes use of the test task coming with this VSTS extension (https://marketplace.visualstudio.com/items?itemName=kasunkodagoda.owasp-zap-scan) is our easy and efficient solution to run OWASP security tests on a regular base.

What if…

With this solution cloud based security- and load-tests are possible although no data (not even source code) is stored in the public cloud. But without any boundaries in leveraging public cloud (VSTS & Azure) the ALM (Application Lifecycle Management) process could still be much more efficient:

Containerizing the application and running it as micro-services on a managed infrastructure (e.g. AKS, https://docs.microsoft.com/en-us/azure/aks/) would give you full flexibility in terms of scalability and provisioning additional environments by reducing the operational effort to rare minimum.

The execution of the mentioned Security- & Load-Tests could be orchestrated as part of the existing build-, test- and release-pipeline

When working on VSTS you automatically profit from the newest features and get rid of upgrading TFS once or twice a year.

VSTS uses a strategy based on deployment rings and feature flags that allow a fine grained control on how and when new features are exposured (a great article by Josh Garverick and Willy Schaub explaining the process Explore how to progressively expose your VSTS Extension releases in production to validate, before impacting all users).

Did you know you can control the new functionalities that are ready for the ring you are in? Its quite simple and explained in detail in the article Enable preview features.

Here is a quick step-by-step:

Access your profile menu option and click on "Preview features"

From the menu, turn on or off the available features in preview (these change depending on Account or user selection, your current ring and the available features)

That's it! Enjoy, explore and remember, if you find something missing or that you don't like, please use the feedback feature!

Countdown Widget is one of the oldest Ranger extensions. This extension was part of the first batch...

Countdown Widget is one of the oldest Ranger extensions. This extension was part of the first batch of extensions developed for VSTS to showcase the new extensibility mechanisms. Over time it has become a valued (top 25) extension with well over 6000 VSTS installations. However, there were several feature requests that have remained unaddressed for a while. Over the last couple of weeks we have pushed a number of changes in Countdown Widget in order to address these requests. Because of the reactions we got in response to the changes, we want to share in this blog what we have done, and why. We also want to look forward and share some of the future work we intend to do.

Countdown and time zones

Right from the start, creating countdown widget got us into a well-known area of trouble: time zones. Showing the number of days remaining to a certain date and time did not always produce the result expected by our users.

Some users were expecting the number of days to round up or down to full days. Other were expecting the widget to account for the local time and to include the current day (or not) in the count, depending on the number of work hours left on the local day.

Due to this difference in expectations, we have been receiving feedback for over a year that the countdown widgets were not displaying the remaining number of days to a deadline correctly, especially for teams that are distributed over multiple time zones.

To address this issue, we decided to display the number of days remaining with a fraction as shown in Figure 1. We believed that this would clearly demonstrate that the widget shows the total time remaining to the deadline.

Figure 1 – Before and after a decimal to the number of days remaining

Community engagement

Within hours after we started displaying fractions for the number of days remaining we began receiving feedback from the community. First a bug was reported via Twitter: when the number of days remaining became larger than 100, the number would be truncated. Luckily, we were able to release a fix for the issue within the day, mostly thanks to a reliable CI/CD pipeline that we have come to trust.

After this fix, new feedback came in. A number of users did not want the widget to display the number of days remaining in more detail at all. This issue was reported on our GitHub repository and two days later we had the first pull request from a contributor outside of the Rangers!

For us, this proves that the Countdown Widget is still a gap filling solution that is providing value to the community and that we should continue supporting it.

However, we also learned that we had to be careful when it comes to changing the way an existing extension works. All VSTS users of the extension will always get the latest version automatically and cannot upgrade at their own discretion. For us this meant that we must make sure we do not change existing behavior, and thus surprise our users.

Other changes

The engagement from the community showed us that the Countdown Widget was valuable and that we needed to do more work on it. So next to displaying a fraction, we have made a small number of other changes to Countdown Widget in response to user requests:

We expanded the color choice to no longer allow just eight predefined colors, but to allow selection of any other color

We added a choice to change the background color of the Countdown Widget when a deadline gets closer than a specified number of hours or days

Here we applied our lessons learned, designing both these changes to only add new options and in no way change existing behavior, to prevent breaking users' dependencies on existing behavior again.

Future work

Next in addition to the changes already made, we are considering making two more changes to the Countdown Widget that we would like to share:

Expand the rounding options when displaying the number of days left. Currently you have the possibility to either round the number of days to the closest whole number or display the number of days with one decimal. We intend to add two more options, namely to always round the number up or to always round down.

We are also considering piloting an addition to the Countdown Widget. We intend to add a new, third widget to the extension: A fancy countdown as shown in figure 2. This will be an animated countdown of the time remaining to either the end of the sprint or to a custom date and time.

Figure 2 – Fancy countdown

Here we are again applying the lessons learned: The reason we are pushing this new look as a new, third widget is to prevent breaking existing user dependencies on Countdown Widget.

We would love to hear your opinion about the changes we made in the last couple of weeks and those that we intend to make next.
