Adopt agentic AI at scale

Moving from AI experimentation to enterprise-scale adoption requires more than technology. It requires a shared understanding of where your organization stands today, a clear view of what you're trying to build, and an operating model that keeps agents safe and sustainable over time.

The articles in this series give you exactly that. They bring together three interconnected frameworks that each answer a different question:

  • Where are we? — The agentic AI adoption maturity model assesses your current state across five capability pillars, identifies gaps and risks, and tells you where to invest.
  • What are we doing? — The agentic transformation patterns classify your agent initiatives by intent and risk profile, so you can match the right governance, ownership model, and success metrics to each one.
  • How do we get there? — The agentic Center of Excellence is the organizational vehicle that closes capability gaps, governs agents by risk, and turns what works in one team into a repeatable pipeline for the whole organization.

Used together, these frameworks form a complete adoption system. Each one shapes and informs the others.

How the three frameworks work together

The relationship between the frameworks is practical, not theoretical. Each framework does a distinct job, and the three jobs fit together:

Patterns name what you're doing. Without a classification system, every agent initiative looks the same. Organizations tend to govern them the same way, which means over-governing simple assistants and under-governing autonomous executors. Transformation patterns let you name the intent behind each initiative: is this agent assisting an employee or executing a workflow? Serving an internal audience or an external one? The pattern unlocks the right conversation about governance, ownership, and risk.

The maturity model shows where to invest. Each transformation pattern has a target maturity profile - the depth of organizational capability required to scale it reliably. When you compare your current maturity to that profile, the biggest gap becomes visible. That gap is your scale-breaker: the constraint that limits progress before anything else does. Every scale-breaker maps to one of the five maturity model pillars, which tells you exactly where to focus investment.

The CoE closes the gap. Knowing where to invest is only valuable if you have a structure that can act on it. The Center of Excellence is that structure. It governs agents by risk, equips makers with the tools and golden paths they need to build correctly, monitors the health of agents in production, and feeds what it learns back into the standards. It doesn't replace your existing governance; it fills the gaps that agents create - ownership, lifecycle management, decision rights, and monitoring at scale.

The loop looks like this:

  1. Name each initiative by using the transformation patterns.
  2. Compare your current state to the pattern's maturity requirements by using the maturity model.
  3. Use the identified gaps to prioritize investment through the Center of Excellence.
  4. Revisit the maturity model as the CoE closes gaps and capabilities improve.

This cycle repeats as your agent portfolio grows and patterns you adopt evolve from assistive to executive-grade.

Where to start

You don't need to complete all three frameworks before taking action. Start with the question that's most pressing for your organization right now:

If you need to... Start with...
Understand where your organization stands and what to prioritize Agentic AI adoption maturity model
Classify your agent initiatives and match governance to each one Agentic transformation patterns
Build the organizational structure to govern and scale agents Agentic Center of Excellence

Most organizations begin with a readiness assessment or a pattern classification exercise, then use what they learn to design the CoE. But the entry point matters less than the commitment to connect all three.

Tip

Take the Agent Readiness Assessment to score your organization quickly, then use the maturity model articles for detailed guidance on capabilities, opportunities to progress, and anti-patterns to avoid at each level.

The maturity model gives you a structured, objective view of where your organization is across five pillars: AI strategy and experience, business strategy and value, governance and security, technology and data, and organization and culture. Each pillar is assessed across five levels, from initial experimentation (Level 100) to an optimized, agent-first operating state (Level 500).

Use the maturity model to:

  • Assess your current state honestly across every capability dimension.
  • Identify which pillars are blocking scale for your chosen patterns.
  • Prioritize investment based on where gaps are largest relative to your ambitions.

Agentic transformation patterns

The six transformation patterns classify agent initiatives by who does the work, who benefits, and how the work is governed. Patterns range from assisting individual employees to executing mission-critical business processes and external customer engagements.

Use the patterns to:

  • Name what each AI initiative is doing.
  • Understand the operating model, governance, and maturity requirements each pattern demands.
  • Avoid the risk of applying the same governance to very different kinds of agents.

Agentic Center of Excellence

The CoE is the team, the operating rhythm, and the set of practices that let the rest of your organization build and run agents safely. It governs agents with risk-proportionate controls, enables makers through golden paths and community, and monitors quality and value across the agent lifecycle.

Use the CoE guidance to:

  • Design a governance structure that scales with your agent portfolio.
  • Build the intake, review, and release processes that prevent governance debt.
  • Establish the operating rhythm and metrics that keep agents performing and compliant over time.
